Méli Matcha: +34% reorder rate in six weeks

Méli Matcha, a 14-SKU direct-to-consumer matcha brand, replaced a static packaging URL with one dynamic scan-to-reorder QR per SKU in March 2026. Six weeks later, the reorder rate was up +34% versus the prior baseline. This is the full playbook: what changed, what didn't, and what we measured.

    Starting point: 18% reorder rate

    Méli Matcha shipped roughly 2,800 orders/month with a reorder rate hovering at 18% — typical for premium matcha but below the 25–30% the team wanted. Packaging carried a static QR pointing to the homepage; scans converted at 3.1% but added no reorder velocity.

    The change: one dynamic QR per SKU

    We replaced the single static QR with 14 dynamic QRs — one per SKU. Each pointed to a Link Hub featuring: a one-tap reorder button (pre-filling the cart with that exact flavour + size), brewing instructions video, and a wholesale form for café buyers.

    Print run, not relaunch

    The change went in on the next packaging print run — no relaunch, no email blast. The QR is in roughly the same spot on every tin; only the encoded URL changed. Total design time: 4 hours; print cost was unchanged.

    What moved in 6 weeks

    Reorder rate: 18% → 24.1%, a +34% lift. Scan-to-checkout conversion: 3.1% → 22%. Wholesale leads from packaging-QR scans went from 4/month to 47/month. Top-performing SKU was ceremonial-grade 30g, the brand's signature.

    What we attribute the lift to

    Three things, in priority order: (1) the reorder button removes the friction of finding the right product on the site, (2) per-SKU analytics let Méli double down on the flavours that scan, (3) the wholesale form being on the same page as the reorder button captured café buyers who were sampling a tin themselves.
